The Problem We Saw

Instinct-based management has a ceiling

Across hundreds of interactions with mid-size Indian businesses, a pattern kept recurring. Organisations that had grown successfully to ₹30Cr, ₹50Cr, ₹100Cr were hitting walls they could not explain. Revenue stalled. Key people left. Execution became fragmented. Strategy documents went unimplemented.

The leaders running these organisations were capable. The markets were real. The problem was structural — and invisible without a rigorous way to measure it.

Advisors and consultants offered frameworks, but frameworks that existed were either too generic to be useful or too expensive to access. There was no systematic, affordable way for a ₹50Cr B2B services firm in Pune to get a precise read on where its structural weaknesses were — and what to do about them.

What We Built

A diagnostic engine, not a consultancy

Kernorigin is built around a single instrument: the GACA diagnostic. It is a 27-question structured assessment that measures three dimensions of organisational capacity — Governance & Direction, Operational Activation, and Strategic Compounding. Each dimension produces a 0–100 score. The three scores combine to produce a Regime Score, two strategic indices, and a posture classification.

The output is a board-ready PDF report containing the scores, indices, posture, structural interpretation, and a phased 90-day action plan — generated in under 60 seconds, deterministically, from a frozen scoring algorithm. Every report is cryptographically hash-sealed at generation, making the baseline permanent and auditable.

The diagnostic is free. It is designed to be taken without preparation, without a sales call, and without commitment. The report is the entry point — not the product.


How We Work

Diagnosis first. Engagement on merit.

After the diagnostic report is generated, a Kernorigin consultant reaches out to walk through the results. That conversation is diagnostic too — it either confirms the report's findings, surfaces context the 27 questions couldn't capture, or both.

Where it makes sense, we offer a 90-day implementation engagement: structured support to translate the report's action plan into execution. Phase 1 establishes the accountability architecture. Phase 2 unblocks and recalibrates. Phase 3 formalises and measures. At day 90, organisations retake the diagnostic and we measure movement against the sealed baseline.

We work exclusively with organisations that have taken the diagnostic. The report is the brief. Our engagement is the execution support.

Measurement before adviceWe do not begin an engagement without a diagnostic baseline. Opinion without measurement is expensive guesswork.

Determinism over subjectivityEvery score is produced by a frozen, version-controlled algorithm. Our consultants interpret results — they do not produce them.

Longitudinal accountabilitySealed baselines mean we are accountable to movement. We measure the same organisation against the same algorithm before and after. Improvement must be real.

Accessible entryThe diagnostic is always free. Structural measurement should not be gated behind a consulting fee. We earn revenue from execution support, not from assessment.
