The Problem We Saw

Instinct-based management has a ceiling

Across 210+ client engagements with mid-size Indian businesses since 2001, a pattern kept recurring. Organisations that had grown successfully to ₹30Cr, ₹50Cr, ₹100Cr were hitting walls they could not explain. Revenue stalled. Key people left. Execution became fragmented. Strategy documents went unimplemented.

The leaders running these organisations were capable. The markets were real. The problem was structural — and invisible without a rigorous way to measure it. Advisors offered frameworks, but frameworks that existed were either too generic to be useful or too expensive to access for a mid-size firm navigating a growth plateau.

The founding insight
"Every organisation we worked with thought they had a strategy problem. Almost all of them had a structure problem. And they had no way to tell the difference." — Peria F. Malayappa, Founder

What We Built

An organisational MRI. Not a survey.

Kernorigin is built around the GACA diagnostic — a 27-question structured assessment measuring three dimensions of organisational capacity: Governance & Direction, Operational Activation, and Strategic Compounding. Each dimension produces a 0–100 score, combining into a Regime Score, two strategic indices, and a posture classification.

The output is a board-ready PDF report in under 60 seconds, deterministically scored by a frozen algorithm, and cryptographically hash-sealed at generation. The baseline is permanent and auditable. The diagnostic is always free.

Our History

Since 2001. Formerly Value Drive Consulting.

Founded in 2001 as Value Drive Consulting. Over 25 years, we built a reputation for surgical root cause diagnosis across education, manufacturing, B2B services, logistics, and professional services — working across India, Southeast Asia, the Middle East, and North America. At its peak, Value Drive drew on a panel of 30 senior domain experts across disciplines.

Rebranded as Kernorigin to reflect our core methodology: finding the origin of institutional dysfunction. The GACA framework is the systematisation of 25 years and 210+ client engagements — the pattern recognition that accumulated across all of them, encoded into a deterministic engine and made accessible to any organisation in minutes.

The Team

Practitioners. Not theorists.

Every Kernorigin engagement is delivered at partner level. No delegation to analysts. Two senior practitioners with a combined experience spanning operations, technology, manufacturing, and 25 years of direct consulting practice.

Our Principles

What we will not compromise on

01
Diagnosis before adviceWe never recommend a solution before we have understood the cause. We have walked away from engagements that required us to skip this step.
02
Determinism over subjectivityEvery GACA score is produced by a frozen, version-controlled algorithm. Our consultants interpret results — they do not produce them.
03
Longitudinal accountabilitySealed baselines mean we are accountable to movement. Improvement must be real and verifiable against a permanent baseline.
04
Accessible entryThe diagnostic is always free. Structural measurement should not be gated behind a consulting fee.
